The Ghost of Watson Past
Before we examine today's AI marketing deluge, we need to talk about IBM Watson—the most expensive cautionary tale in technology marketing history. The promise began brilliantly. In 2011, Watson defeated human champions on Jeopardy!, processing 200 million pages of information and answering in three seconds what took humans much longer. IBM's stock surged 5%. The future seemed inevitable: cognitive computing would change everything. IBM poured over $5 billion into Watson, building what it called "the future of artificial intelligence." The marketing was spectacular. Watson for Oncology would revolutionize cancer treatment. Watson for Genomics would decode the human blueprint. Partnerships with MD Anderson Cancer Center, Memorial Sloan Kettering, and the Cleveland Clinic lent Watson the credibility of medicine's most prestigious institutions. IBM told the world that Watson was "cognitive computing" that could think like humans—but better. The reality was far different. Watson for Oncology, trained primarily on hypothetical case studies from a single hospital, gave recommendations that oncologists called "dangerous" and "riddled with flawed conclusions." The notion that you could take an AI trained on data from the upper east side of Manhattan and use it to treat patients in China was, as one doctor put it, "ridiculous." Watson struggled with unstructured data. It lacked sufficient training data. And critically, IBM had come in "with marketing first, product second, and got everybody excited." By 2017, the retreat had begun. MD Anderson ended its contract after spending $62 million on a system that never saw a single patient. Other major clients followed. IBM discontinued Watson for Genomics and Watson for Oncology. In 2022, IBM sold Watson Health to Francisco Partners for approximately $1 billion—a quarter of the $4 billion it cost to develop. The total damage? Watson resulted in IBM losing 10% of its stock value, costing four times more than what it brought to the company, and resulting in mass layoffs. Despite sinking over $20 billion into the project, Watson's contribution to curing cancer yielded "almost no significant and valuable result." The lesson: massive hype, billions in investment, partnerships with prestigious institutions, aggressive "cognitive computing changes everything" campaigns—and spectacular, very public failure. This wasn't just a product failure. It was a marketing failure that damaged trust in AI healthcare applications for years to come. IBM Watson is the ghost that haunts every AI pitch today.
The Cicada Emergence of 2025
Now let's talk about what's happening right now. In October 2025, over 40,000 people gathered in San Francisco for Dreamforce. Salesforce CEO Marc Benioff declared the arrival of the "Agentic Enterprise," positioning Agentforce as "the third wave of AI" while dismissing the "copilot era" as "hit and miss." Agentforce wasn't just one product. It was everywhere. Agentforce for Sales. Agentforce for Service. Agentforce for Marketing. Agentforce for Commerce. Half of GTM employees now use AI at least once a week. In Customer Support: The market exploded to 50+ AI customer support platforms. Intercom, Zendesk, Freshdesk, Ada, Forethought, DigitalGenius, Ultimate.ai, Kustomer, and dozens more, all promising to "transform customer service" through AI. In HR: We found 40+ AI HR platforms competing—Workday, SAP SuccessFactors, ADP, BambooHR, each with AI features, plus AI-native players like Eightfold.ai, Beamery, Phenom, HireVue, Pymetrics, Paradox.ai, and Humanly. In Supply Chain: Major players like IBM Sterling (Watson), Oracle SCM Cloud, SAP Ariba, Coupa, GEP QUANTUM, Blue Yonder, and C3.ai Supply Chain Suite are all incorporating AI. Yet 92% of procurement leaders were still "planning and assessing" Gen AI capabilities in 2024, with 61% having not yet implemented AI into their workflows despite the optimism. From the Hyperscalers: AWS delivered more than 100 new foundation models in Amazon Bedrock in 2024. Microsoft announced 25+ major Azure updates at Build 2025. Google delivered more than 3,000 product advancements across Google Cloud and Workspace. Vertex AI usage increased 20x in a single year. This isn't a market. It's a cicada emergence—thousands of products simultaneously erupting from the ground, each one screaming "we're different!" into an already deafening chorus. The noise is unprecedented. The confusion is real. And somewhere in this chaos, your AI product is trying to get noticed.
The Demo That Falls Flat
Here's the dynamic that makes marketing AI products fundamentally different from marketing anything else: your prospects are already using AI. Not your AI. Consumer AI. ChatGPT. Claude. Gemini. And those tools are impressive. So when you walk into a meeting to demo your $500,000 enterprise AI solution that analyzes customer feedback, the CXO has already tried doing the same thing by pasting customer reviews into ChatGPT. It worked. Not perfectly, but it worked. And it cost them $20 a month. Or when you demo your AI-powered document analysis tool, the General Counsel has already uploaded contracts to Claude and asked it to summarize key terms. It did a pretty good job. For free. Your demo, by comparison, feels underwhelming. Not because your product is bad—it's probably technically superior in every way. But because the barrier to an impressive AI experience has dropped so low that anything short of magic feels like disappointment. This is the "underwhelming demo paradox": The better consumer AI gets, the harder it becomes to impress enterprise buyers with AI products. Your competitor isn't just other enterprise vendors. It's ChatGPT, Claude, and Gemini—tools that cost $20/month and work surprisingly well for a huge range of tasks. And here's what makes it worse: your buyers know how to prompt. They've spent hours experimenting with different phrasings. They've learned what AI can and cannot do. They're sophisticated users of AI technology. So when you show them your "AI-powered insights," they're mentally comparing it to what they could build with ChatGPT and a weekend of prompt engineering. If your product doesn't offer something dramatically better—whether that's security, compliance, integration, or genuinely superior capabilities—you're just adding a markup to something they can already access. This wasn't true for previous enterprise software categories. When Salesforce demoed their CRM, prospects couldn't go home and build a comparable system with free tools. When Slack showed off their messaging platform, there was no consumer equivalent that did 80% of the same thing. But with AI, the consumer tools are often more impressive than the enterprise products built on top of them. Your pitch has to overcome this baseline: "Why should I pay for your AI when I can already do this with ChatGPT?"

Even if you nail the demo, you face a second problem: positioning in AI is nearly impossible to maintain. Here's what I mean. In traditional enterprise software, you build a positioning statement. "We're the CRM for small businesses." "We're the project management tool for creative teams." "We're the data warehouse for enterprises." That positioning compounds over time. The more you say it, the more it sticks. Your brand accumulates meaning. But AI moves too fast for positioning to compound. Six months ago, your differentiator was "we use GPT-4." Now everyone uses GPT-4. Or GPT-4o. Or Claude 3.5 Sonnet. Or whatever model came out last week. Six months ago, your moat was "we fine-tuned on domain-specific data." Now foundation models are so good at few-shot learning that fine-tuning matters less. Six months ago, your advantage was "we have agentic workflows." Now every AI product has agents. The technology underneath AI products evolves so quickly that any positioning based on technical capabilities becomes obsolete within months. You're trying to land a message on a moving target—or more precisely, you're trying to land a drone on a bullet train. By the time your positioning reaches the market, the market has moved. But it gets worse. The hyperscalers are constantly absorbing features that used to be startups. Microsoft integrated AI into Office. Google integrated it into Workspace. AWS integrated it into every cloud service. Salesforce integrated it into every product line. If your startup's main value proposition is "we bring AI to [category]," there's a very real chance that Microsoft, Google, AWS, or Salesforce will simply add that feature to their existing product. Your company didn't become less valuable because you failed. Your company became irrelevant because your entire value proposition got absorbed into someone else's platform update. This creates a rational calculation in the mind of CXOs: "If I wait six months, maybe my existing vendors will add this functionality. Or maybe better options will emerge. Why bet on this startup when the technology is moving so fast?"
The CXO Calculus: "I Can Wait"
Let's put ourselves in the shoes of a CXO evaluating your AI product. They're getting pitched constantly. Every vendor claims their AI will "transform" something. They've read about the AI washing scandals—companies fined by the SEC and FTC for exaggerating capabilities. They've seen the IBM Watson headlines. They know that most AI pilots never make it to production. So they're skeptical. Not dismissive—they believe AI is important. But skeptical of any individual vendor's claims. Now add the speed of change. When Salesforce launched, there was no free consumer CRM that did 70% of what enterprise Salesforce did. When Slack launched, there was no consumer chat app that replicated most of its value. But with AI, the consumer versions—ChatGPT, Claude, Gemini—are often more impressive than the enterprise products built on top of them. Your competitor isn't just other enterprise vendors; it's the foundation model providers themselves, offering powerful tools at consumer prices. This isn't normal hype cycle dynamics. This is a market where the fundamental economics of differentiation are broken. Where the technology moves too fast for positioning to stay relevant. Where buyers are simultaneously excited about AI's potential and rationally skeptical of any individual vendor's claims.
The GitHub Copilot Playbook: How to Sell AI Without Trying
If there's one AI product that has achieved genuine enterprise adoption without triggering buyer skepticism, it's GitHub Copilot. The numbers don't lie: 15 million users, 90% of the Fortune 100, and growing at a rate that added 5 million new users in just three months mid-2025. But here's what's remarkable: GitHub Copilot succeeded by doing almost everything opposite to conventional AI marketing wisdom. They didn't promise transformation. Your prospect has probably already tried to solve their problem with ChatGPT. If they couldn't, it's because the problem is legitimately hard. If your product is just "ChatGPT with a nicer interface," you're not solving the hard problem—you're adding a markup to something they can already access for $20/month. The data backs this up: fewer than 9% of companies have actually implemented AI successfully. Most are still experimenting with consumer-grade tools. Only about one in four AI initiatives delivers expected ROI. And many of those failures are generic "AI-powered" products that couldn't demonstrate clear value.
The Success Pattern Emerges
By now, the pattern should be obvious. Enterprise Software evaluation has changed
What's happening in 2025 isn't just about which AI products succeed and which fail. It's about a fundamental shift in how enterprise software gets evaluated. For decades, enterprise software created new capabilities. Salesforce let you manage customer relationships in ways that weren't possible with spreadsheets. Slack let you communicate in ways that email couldn't match. AWS let you scale infrastructure in ways that on-premise servers couldn't handle. But AI, in many cases, isn't creating new capabilities—it's automating existing ones. Document analysis already happened; AI just makes it faster. Code already got written; AI just suggests it. Legal research already occurred; AI just streamlines it. This changes the buying calculus entirely. You're not selling "now you can do X." You're selling "you can do X faster/cheaper/better." There's a lesson here about the "drone on a bullet train" problem from Part 1. Yes, AI is moving too fast to perfect your positioning before you launch. But that's exactly why you need to launch now and learn in production. The companies waiting for AI to stabilize before they enter the market are missing the window. The companies launching with generic positioning and hoping to differentiate later are discovering that buyers don't have patience for iteration. The winners are the ones who launched narrow, specific, valuable products—and who keep shipping improvements based on what their customers actually need.

The AI market is experiencing what analysts call "saturation collapse" — the point where the sheer volume of vendors makes individual differentiation nearly impossible. At Dreamforce 2025, Salesforce announced Agentforce 360. Microsoft countered with Copilot Studio enhancements. Google launched Vertex AI Agent Builder. AWS added Amazon Bedrock Agents. Every major player is shouting "AI-powered" at maximum volume. For a startup or mid-market player, this isn't just noise. It's potentially an extinction-level crisis. CXOs tell their IT and procurement teams: "Let's wait and see what the big players do." Your brilliant product never even makes the consideration set. But fundamentals executed flawlessly matter more in AI than in any other enterprise category right now.
